Tankless on well water: the descaling arithmetic
Tankless units genuinely last longer and use less fuel. On untreated groundwater here they also need work that a tank heater does not. Here is the arithmetic.

The advantages are real. A tankless unit heats water on demand rather than keeping a tank hot around the clock, which removes standby losses entirely. It does not run out, which matters in a household where showers overlap. It takes up a fraction of the space. And its expected service life is considerably longer than a tank heater's, often roughly double.
There is a further point that is specific to properties here. When a tank heater fails, it fails by leaking forty or fifty gallons onto whatever is underneath it. A tankless unit holds almost no water, so its failure mode is that you have no hot water rather than that you have a wet floor. On a property where the heater sits in a finished space, that is worth more than it sounds.
So the case is genuine, and we install them. The question is not whether they are good. It is what they cost to run here specifically.
Why the local water changes the calculation
Small passages, hard water
A tankless unit heats water by passing it through a compact heat exchanger with narrow passages, at high temperature, very quickly. Those are close to ideal conditions for mineral precipitation, and the passages are small enough that a deposit which would be trivial in a tank meaningfully restricts flow here.
Groundwater across this basin carries significant dissolved mineral content. USGS sampling of the Big Chino subbasin found high calcium, sodium and bicarbonate concentrations, with substantial variation between the basin-fill and carbonate aquifers, meaning two wells a few miles apart can be genuinely different water.
The consequence is that a tankless unit on untreated well water here needs descaling on a schedule, typically annually and sometimes more often. Skipping it does not produce a sudden failure. It produces gradually reduced flow, longer runs to temperature, error codes, and eventually a heat exchanger that needs replacing at a cost that undoes the efficiency saving several times over.
Tank versus tankless on an untreated well, honestly
Not a sales table. These are the factors that genuinely differ on this water.

The last two rows are the decision. Tankless plus water treatment is an excellent combination here. Tankless plus untreated hard water plus good intentions is not.
What descaling actually involves
Worth knowing before you commit, because it is a real recurring task rather than a theoretical one.
Isolate the unit and connect to the service valves
Most units installed properly have a pair of isolation valves fitted for exactly this purpose. If yours does not, that is a job to do first and it is one of the things we fit as standard.
Circulate descaling solution through the heat exchanger
A small pump moves solution through the unit for a period, typically most of an hour, dissolving accumulated deposit.
Flush thoroughly with clean water
Everything the solution dissolved has to leave, and residual solution has to go with it.
Clean the inlet filter screen
On well water this collects sediment as well as scale, and a blocked screen produces the same symptoms as a scaled exchanger.
Check venting, condensate and combustion
On a condensing unit the condensate route is a genuine failure point, particularly if it has been run somewhere that can freeze.
When we would and would not recommend tankless here
An honest split
We fit both. This is roughly how the recommendation goes.
- Good fit: property with water treatment already in place, or a household willing to commit to the annual descale.
- Good fit: heater located above or within finished living space, where a tank failure would be expensive.
- Good fit: household that runs out of hot water regularly, where the on-demand advantage is being used rather than theoretical.
- Poor fit: untreated well with genuinely hard water and no intention of servicing the unit annually.
- Poor fit: a swap where gas supply, venting and condensate all need reworking and the budget is tight. Those costs are real and should be quoted up front.
- Neutral: seasonal or lightly occupied property, where standby savings matter less and freeze protection matters more.
Anyone who recommends tankless without asking whether your water is treated has not asked the most important question.
The sequence that makes the most sense
If you are on a private well and considering tankless, the order that saves the most money is: test the water first, decide about treatment second, and choose the heater third.
That order matters because the test result genuinely changes the answer. Water that turns out to be moderately hard makes tankless straightforward. Water at the high end makes treatment worth doing regardless of which heater you pick, since it protects every fixture and appliance rather than just this one. Doing it in the reverse order is how people end up with an expensive appliance that underperforms and a service schedule they did not sign up for.
Questions about tankless on wells
How often does it really need descaling here?
Annually is the usual starting point on untreated groundwater, and harder water can justify more often. With effective treatment upstream, the interval extends considerably.
The unit itself will tell you eventually through reduced flow and fault codes, but waiting for that is waiting too long.
Can I descale it myself?
Yes, if isolation valves are fitted and you are comfortable with a small pump and the solution. Plenty of owners do.
The parts of the annual service that are less DIY-friendly are the combustion and venting checks, which is a reasonable argument for having it done properly at least every other year.
Will a tankless unit work if the power goes out?
No. Tankless units need electricity for controls and ignition regardless of whether they burn gas, so a power cut means no hot water.
A tank heater with a standing pilot keeps whatever is already hot. On a well property this is largely academic, since a power cut means no water at all once the pressure tank empties.
Does it save enough fuel to pay for itself?
Eliminating standby loss is a genuine saving, and the size of it depends on your usage pattern and fuel cost. The honest position is that the payback calculation has to include the annual descaling here, which many published comparisons omit because they assume municipal water.
Include it and the numbers still often work. Omit it and they are misleading.
